Four weeks from diagnosis to action plan

We do not sell retainers that stretch for months before producing a recommendation. The diagnostic phase is designed to surface answers quickly so you can decide what to do with them.

Week 1

Financial and operational scan

We review your last three years of accounts, your current org chart, and your sales pipeline. This takes two half-day sessions with you and your finance lead. The goal is to identify where cash is leaking and where margin is hiding.

Week 2

Owner and team interviews

Separate, confidential conversations with your senior team. We ask about bottlenecks, decision-making habits, and what they would change if they could. Patterns usually emerge fast.

Week 3

Constraint mapping

We build a one-page map of the two or three constraints holding the business back. Not a 60-slide deck. A clear picture of what is stuck and why, with the financial impact quantified where possible.

Week 4

Recommendations and 90-day roadmap

You receive a written plan with priorities, owners, and deadlines for the next quarter. We present it in person, answer questions, and agree on which items you want support to implement.

Several of our clients have achieved exits between 6x and 9x EBITDA after a structured 18-month programme.

Post-acquisition integration

Buying a business is the easy part. Merging the cultures, systems and customer relationships is where value gets created or destroyed. We run 100-day integration plans that cover finance, operations, people and IT, keeping the acquired team engaged rather than heading for the door.

Things prospective clients usually ask

The four-week diagnostic is a fixed fee of £8,500 plus VAT. That covers all partner time, the financial scan, team interviews, and the written roadmap. Travel within the West Midlands is included. There are no hidden extras.
Yes. About a third of our clients are based elsewhere in the UK. We travel to your site for the key sessions and handle the rest remotely. We have worked with firms in Manchester, Bristol, Edinburgh and London over the past two years.
Our typical client has between £2m and £25m in annual revenue and a team of 15 to 200 people. Below that threshold, the cost of our engagement is hard to justify. Above it, you likely need a larger firm with sector-specific bench strength. We are honest about where we add value and where we do not.
Three things. You work directly with a partner who has run a business, not a 26-year-old with a slide template. The output is short and actionable, not a 200-page report. And the fee is a fraction of what a large firm charges because we carry almost no overhead.
Absolutely. After the diagnostic, most clients ask us to stay involved on a part-time basis: typically one or two days a month for three to six months. We attend your leadership meetings, hold people accountable to the roadmap, and step in to solve problems as they come up. The arrangement ends when the changes are self-sustaining.
